The brief
- Write five candidate decisions, each phrased as a question somebody answers
- Get real numbers for frequency, cost of error and wait time — estimates you would defend, not guesses
- Apply both vetoes: data readiness and adoption odds
The rule
At least one candidate must come out as “not yet”, with the reason written down. If all five pass, you have been generous rather than honest, and the sheet has told you nothing.
How to tell it worked
You can explain to someone with a budget why the highest-scoring candidate is not the most impressive one.
