- Run it through the automation ROI calculator with real numbers
- Write the one-page case: what it costs today, what the build costs, payback in months
- Name the single assumption that most changes the answer
The rule
State the payback period even when it is bad. A case that says “eighteen months, so not yet” is more useful than one that does not say. It also makes you credible the next time.
How to tell it worked
Someone with budget authority disagrees with your assumption rather than your conclusion. That is a productive argument; the other kind is not.
